Introduction

Trapigo, a last-mile hyperlocal delivery startup, aimed to revolutionize food delivery for train passengers across India. Partnering with IRCTC, their goal was to ensure fresh food from popular local restaurants could be delivered directly to passengers during their train journey—accurately, securely, and on time. However, building a system to navigate real-time train schedules, dynamic delivery windows, and logistics across Indian Railways’ vast network was no small feat. Bluetick Consultants stepped in to turn this ambitious idea into a working product from scratch, launching a fully functional tech platform that enabled timely, compartment-level food deliveries with precision. To meet this challenge, Bluetick Consultants developed an integrated digital ecosystem—connecting restaurant partners, delivery executives, and railway operations through robust APIs and mobile applications. Background

For passengers traveling long distances by train, getting hygienic, fresh food has always been a concern. Trapigo recognized this gap and wanted to provide a tech-driven B2B solution that would enable timely food delivery inside train coaches. But the complexity of working with fluctuating train schedules, platform numbers, and real-time order dispatch required a solution that was resilient, scalable, and responsive.

The Challenges

Delivering food on a moving train comes with a unique set of logistical and technical hurdles.

The Solution

Bluetick Consultants developed Trapigo’s tech platform from the ground up using a mix of Rails, MongoDB, and AWS technologies. Our approach involved multiple stakeholder interviews to define user journeys and map out delivery touchpoints. Using agile sprints, we designed and built:

  • A custom ERP system for delivery operations reconciliation and performance tracking
  • A robust backend integrating IRCTC’s APIs for real-time train schedules platform data and PNR lookups
  • An Android application with real-time notifications for delivery agents
  • A smart order allocation engine that factored in platform GPS coach position train delays and traffic patterns
  • A self-learning layer to adapt to dynamic delivery conditions and optimize dispatches
